Signal 1: The most important return is yours
All-In follows a dollar through the AI value chain. The most useful question for an owner comes at the end: what does the customer get back?
Chamath Palihapitiya's 2–10x customer-return estimate is explicitly an assumption, challenged during the discussion—not a result from Anthropic's S-1 or a promised N5R or WisdomTwin outcome. It is a good starting question, not your company's answer. Your answer comes from putting a real workflow to the test.
Watch the full context at 15:39–16:11. The link starts the original video at the selected moment; it does not stop automatically. The player below contains the full episode.
Signal 2: Your business needs its own calculation
Make the business case specific enough that your team can prove or improve it.
Start with the task. Count the time spent preparing, checking and correcting it. Add the software and implementation costs. Identify whether faster completion actually creates usable capacity or changes a customer outcome.
Then repeat the measurement after a controlled test.
Time released is useful, but it is not automatically cash saved. A faster sales response may help, but it is not proof of incremental revenue. Keep those categories separate so the result remains credible.
Signal 3: Give the team a fair test
Choose work that happens often enough to compare. Use similar inputs. Set the quality standard in advance. Keep a person responsible for exceptions and customer-facing approval.
If the first attempt disappoints, inspect the cause. Was the information incomplete? Was the task poorly defined? Did the team receive practical training? Was review taking longer than the work it replaced?
That feedback is valuable. It gives the next test a better starting point.
Executive Note
I am optimistic about AI because a team can test its usefulness in real work. Confidence should grow from those results, not from a borrowed multiplier.
